Summary: | The El Remanente Foundation, with a social objective, offers to be the sponsor for a project to run a sports school at its headquarters. This project starts in April 2021 and ends in November of the same year. During the execution of the project we found variations in the budget due to some activities that were overestimated and it turned into a benefit with the coverage of some expenses which at the end of the project leads us to have a saving in the budget. On the other hand, there was a delay in the activities during the project, however, it was within the tolerances agreed with the sponsor, but to deal with the delay and in order to meet the deadlines, it is necessary to apply a technique of schedule compression called ¨crashing¨ which allows us to finish with a delay that went from seven days to one day. There was a need to evaluate a request for changes that affected the triple constraint, in this case the cost; this led to the development of a change in the budget in order to reduce the impact of the project and prevent further delay. With regard to risks, in the second phase some risks materialized, including one unidentified risk; however, the contingency reserve calculated during project planning allows the impact of all materialized risks to be addressed. By November 2021, the project will be completed with 23 identified risks, two of which have materialized. Finally, the project has six deliverables 100% validated by the sponsor, which leads to the closure of the project and gives rise to the analysis of lessons learned such as conflict management and the need for further expert support. |
