Por un lado, si la administración decide aumentar la cantidad de servidores activos solucionará temporalmente su problema de las extensas filas que se forman, pero con la desventaja de aumentar sus costos de operación dado que se tiene más personal trabajando simultáneamente. Por otro lado, si la decisión es reducir la cantidad de servidores activos, la empresa obtiene un ahorro económico debido a la menor cantidad de mano de obra, pero el costo lo deben pagar los clientes, que al verse sometidos a esperar su turno de atención en fila pierden su valioso tiempo, generando una insatisfacción generalizada, la cual puede representar para la compañía una pérdida innecesaria de clientes. Por lo visto, las empresas en el medio estudiado no se han percatado que ambos factores se pueden minimizar simultáneamente. Los autores han hallado una forma sencilla, económica y práctica de resolver el dilema mencionado, mediante el diseño de un manual de procedimientos enfocado al puesto de pago. El manual de procedimientos propuesto en el presente estudio está orientado a complementar las instrucciones que reciben los empleados a cargo de los puntos de pago, y en éste se encuentran definidas y cuantificadas las variables más relevantes que se observan en dicho puesto de trabajo, con la finalidad de normalizar el proceso de atención al cliente. Dicha normalización reduce la variabilidad de los tiempos empleados en el servicio, logrando mejorar la calidad, eficiencia y precisión en sus actividades, sin mencionar los beneficios que genera para la empresa a largo plazo en cuanto a la diferenciación que puede lograr frente a la competencia.ABSTRACT: Nowadays, the service industries, specialty those which dedicate themselves to the reta¡¡ business, face a great dilemma between employing a greater amount of workers, which in the end leads to an increase in operation costs, with the benefit of decreasing the length the customer unes, or maintaining the actual number of employees, which manages to maintain operation costs leveled, but augments the possibility of not being able to cover the demand of the servíce. In one hand, if management decides to increase the amount of servers (cash registers) that are active during working hours, the problem of extensive unes wiU be temporarily solved but it will have a side effect which will result as an increase of operation cost due to the greater number of working labor required to carry out such task. In the other hand, if management decides not to increase the operation costs by keeping the same numbers of servers active, the customers will experience long waiting times during the service, causing an unsatisfactory perception of it's quality further resulting into an unnecessary client desertion. As seen, the studied companies have not noticed that both factors can be diminished simultaneously. The authors have found a simple, economic and practica¡ way to do it, by developing a standardization of the service with a general objective of designing a procedures manual that defines and quantifies the variables that are the most imporlant to a company, in this case a supermarket store. Such manual has the intention of complementing the instructions that are given to the employees who work in the cash registers, by defining and quantifying the most relevant variables, intending to normalize and standardize the customer service in this area.
